Resumen
Operadora Avícola de Colombia S.A.S. (OPAV), conocida comercialmente como Friko, empresa líder en agroindustria en Colombia, perteneciente al Grupo BIOS, empresa de las cuales se conocen también como Antillana, Ringo Mirringo, Lorenzano, entre otras, enfrenta desafíos significativos en su Centro de Distribución (CEDI) de la región costa debido al rápido crecimiento de ventas que ha superado su capacidad instalada. Este crecimiento ha exacerbado los problemas logísticos, especialmente en términos de tiempos de distribución y cumplimiento de pedidos, afectando la calidad del servicio y generando costos adicionales.
La empresa ha tomado la decisión estratégica de implementar la metodología Lean Manufacturing en su CEDI para abordar estas dificultades. Esta metodología se
centra en la eliminación de desperdicios y la optimización de procesos para mejorar la eficiencia operativa. Entre las acciones clave implementadas se incluyen la estandarización de procesos, la optimización de recursos como el personal y los equipos, y la promoción de una cultura organizacional orientada a la mejora continua. Con esta implementación se diseñó una propuesta por medio de una simulación de todo el proceso, con la herramienta, del software Flexsim, donde se tomaron tiempos y medidas en los espacios del CEDI durante el proceso de desarrollo de la operación en OPAV, con todos los problemas planteados y se visualizaron los resultados después de la implementación que se mostró por la metodología lean manufactoring
La implementación de Lean Manufacturing ha traído consigo resultados positivos para OPAV. Se ha logrado reducir significativamente los tiempos muertos en operaciones críticas como el pesaje y el traslado de mercancías, lo cual ha mejorado la fluidez del trabajo y reducido los retrasos. Además, la adición de recursos como basculas adicionales y equipos ha incrementado la capacidad de respuesta de la empresa ante la creciente demanda del mercado y las expectativas de los clientes.
Este enfoque no solo ha mejorado la productividad y rentabilidad de las operaciones logísticas de OPAV, sino que también ha fortalecido su capacidad para satisfacer de manera eficaz las necesidades de los clientes. La implementación de Lean Manufacturing ha sido fundamental para asegurar un mejor desempeño en la cadena de suministro, optimizar la gestión de inventarios y reducir los costos operativos asociados con la distribución y el cumplimiento de pedidos. la aplicación de Lean Manufacturing en el CEDI de OPAV ha sido una estrategia efectiva para mejorar la eficiencia operativa, optimizar recursos y fomentar una cultura organizacional ágil y adaptable. Estas medidas no solo han mejorado la capacidad de OPAV para cumplir con las expectativas del mercado y los estándares de calidad, sino que también han posicionado a la empresa de manera competitiva dentro del sector agroindustrial en Colombia.

(OPAV), commercially known as Friko, a leading agro-industrial company in Colombia and part of the BIOS Group, which includes well-known brands such as Antillana, Ringo Mirringo, and Lorenzano, faces significant challenges at its Distribution Center (CEDI) in the coastal region due to rapid sales growth that has exceeded its installed capacity. This growth has exacerbated logistical issues, particularly in terms of distribution times and order fulfillment, impacting service quality and generating additional costs. The company has strategically decided to implement Lean Manufacturing methodology at its CEDI to address these challenges. This approach focuses on waste elimination and process optimization to enhance operational efficiency. Key actions implemented include process standardization, optimization of resources such as personnel and equipment, and fostering a culture of continuous improvement. A proposal was designed through simulation of the entire process using FlexSim software, capturing times and measurements within OPAV's CEDI spaces during the operational development phase, addressing all identified issues, and visualizing outcomes post-implementation through lean manufacturing. The implementation of Lean Manufacturing has yielded positive results for OPAV. Significant reductions in downtime have been achieved in critical operations such as weighing and goods transfer, improving workflow and reducing delays. Additionally, the addition of resources such as additional scales and equipment has enhanced the company's responsiveness to market demand and customer expectations. This approach has not only boosted productivity and profitability in OPAV's logistics operations but has also strengthened its ability to effectively meet customer needs. Implementing Lean Manufacturing has been crucial in enhancing supply chain performance, optimizing inventory management, and reducing operational costs associated with distribution and order fulfillment.
